When a Business Looks Like a Diamond

I used to tell people we had built a jewel. What I meant was that the business had achieved something that looks simple from the outside and is genuinely hard to build: operational precision. The kind that produces consistent results, satisfied customers, and people who actually want to come to work.


A diamond-like business runs on four qualities. Here's what each one looks like in practice.


  • Focused. The operating model is built around what the business does best — not all things to all people. That doesn't mean rigid or incurious. It means change and growth are intentional, organized, and process-driven rather than reactive. Opportunities are pursued with purpose, not desperation.

  • Measured broadly. A precise set of core metrics drives the business directly toward the things that matter: revenue growth, cash flow, customer satisfaction, employee retention, margin. Everyone in the company knows these numbers. Not just the leadership team — everyone.

  • Measured in detail. Beyond the core metrics, nearly everything else is measured too, down to the individual unit or functional level. We used to say, "There is not a particle of light that hits the business that we don't measure." Those granular measurements are examined constantly against known standards and used to fine-tune the business at the process and position level. That's where the real margin lives.

  • Consistent. Operationally, every day looks the same — but better. When the model works at scale, the path to new geographies or complementary markets becomes clear rather than frightening. People work with role clarity, shared definitions of success, and a bigger picture in mind. That combination produces something rare: employees who know when they're winning, and a culture that retains them because of it.


The one honest critique of this kind of business is that it isn't dramatic. There are no crises to heroically overcome, no bold moves that make executives look like visionaries. A diamond-like business simply makes money — the right way, with high customer satisfaction, engaged employees, and results you can actually forecast.


That's not a limitation. That's the point.
